Client snapshot

A 20-person B2B services firm in Denver had outgrown the Salesforce edition it was paying for. The pipeline was real. The license bill was not matching how simply the team sold.

The challenge

Annual Salesforce spend was about $64,000 and climbing with seats and add-ons. Leadership would not move until someone proved accounts, contacts, open opportunities, and activity history could come across without a gap. A Friday-night export was not an acceptable plan.

What we built

We mapped only the objects the team still used, stored the old Salesforce ID on every Zoho record, and ran three full test loads before cutover. Duplicates were merged in the test environment, not discovered by reps on Monday. Open pipeline moved first, then closed history and activities. Salesforce stayed read-only for two weeks. Training was a live pipeline review, not a feature tour, and the same views reps used in Salesforce were waiting for them in Zoho.

  • Accounts, contacts, open opportunities, and two years of closed deals
  • Activities and notes the reps still opened; older email left in Salesforce
  • Salesforce ID stored on every Zoho record for traceability
  • One pipeline and the list views the team already used every Monday
  • Web forms and calendar sync pointed at Zoho before writes were frozen

How the project ran

  1. 1

Week 1 — what actually moves

We listed every Salesforce object and marked what was still opened. Unused fields and dead custom objects stayed behind on purpose.

  2. 2

Weeks 2–3 — three test loads

Each load was counted and spot-checked against the accounts leadership opens first. Duplicates were merged in the test org, not on Monday morning.

  3. 3

    Week 4 — cutover

Open pipeline moved last, after forms were repointed. Salesforce became read-only the same day Zoho became the system of record.

  4. 4

    Weeks 5–6 — adoption

Daily office hours for the first week. By day 18 the team was updating Zoho without a side sheet, which is the adoption number we reported.

Zoho apps used

  • Zoho CRM

“We checked the accounts our director opens first. Counts matched, owners matched, and nobody had to retype an open deal.”
